Inside Flamingo's AI-augmented studio: our 2026 workflow
A single Bengaluru client journey retold through our new AI-augmented workflow — the five tools we've integrated, the five things we deliberately keep human, and the week-by-week timeline.

Short answer: We've reorganised the Flamingo studio around a split: AI accelerates everything informational (research, mood boards, concept renders, documentation), humans keep everything relational and physical (site measurement, material sign-off, vendor coordination, quality control, warranty). The six-step journey below — from first call to installation — now takes 8-12 weeks for a typical Bengaluru project, down from 14-18 weeks two years ago, without compromising craft at any stage. Five AI tools do the lifting; five human steps keep the quality bar.

Why did Flamingo redesign its workflow in 2026?
Two years ago, a typical 3BHK Bengaluru project at Flamingo took 14-18 weeks from first call to handover. By late-2024, generative AI tools reached a quality threshold where they could meaningfully compress the research, mood-board and first-render phases. The question wasn't whether to adopt — it was how to adopt without losing the craft that makes a Flamingo project a Flamingo project.
Our answer: automate the informational parts, protect the physical and relational parts, and reinvest the time saved into deeper client collaboration earlier in the journey. The six steps below are what the workflow looks like today, told through one anonymised client case from Q3 2026.
Step 1 — First call (now a design review, not a kick-off)
The client — a family of four moving from Whitefield to a 2,800 sqft Hebbal villa — booked a first call via our contact page. Two years ago, this call would have started with 'tell us about your style' and ended with us asking them to put together a mood board over the next two weeks.
In 2026 we ask the opposite in the booking confirmation email: 'please share any AI mood boards, Pinterest boards, or ChatGPT briefs you've already generated.' This client arrived with a 60-image Pinterest board, three Interior AI renders of their living room, and a 15-point ChatGPT-generated brief listing budget, timeline, non-negotiables, and family lifestyle.
The first call became a 90-minute joint design review: we went through their mood board image by image, flagged the Bengaluru-specific issues (two of their favourite pieces wouldn't fit the villa's lift), and left the call with a shared direction. Time saved versus the old workflow: ~2 weeks.
Step 2 — AI mood board in 48 hours
Two days after the first call, we delivered a tailored mood board using Midjourney and our in-house style library. For this project: 'warm neutral Bengaluru villa, teak and travertine, soft northern light, pardah-screened verandah, Indian' plus 24 variations across the five main rooms.
We ran this with the client live over Google Meet, generating variations in real time. By the end of the session the client had chosen six anchor images that represented the direction for the whole project. In 2024, this exercise would have been a Monday-to-Friday cycle of email drafts; in 2026 it's a 90-minute collaborative session.
What we deliberately did not do: hand the client an AI render and say 'this is what your home will look like.' Every image was explicitly marked 'inspirational — not spec,' and we talked through what elements were buildable (the colour palette, the general forms) versus what wasn't (the specific hallucinated sofa, the fake brand labels).

Step 3 — Site visit with AR dimensional check
Week two: on-site measurement. This step is unchanged in craft (the measuring tape and a notebook, same as always) but augmented by an iPad running MagicPlan for instant floor-plan capture and Apple Measure on-site for quick AR dimension validation against the AI renders we'd shown earlier.
This client's villa had three features the AI concepts hadn't accounted for: a 300 mm structural column mid-way along the living-room wall, a stairwell turn that limited the longest piece we could carry up to 2.1 m, and a south-facing bedroom window that made our proposed walnut headboard a fade risk. All three were caught during the site visit and fed into the next concept iteration. Reference: our materials guide for Bengaluru climate covers the fade logic in detail.
Step 4 — AI-shortlisted material samples
Week three: material selection. Here we use AI differently. Rather than letting the client discover materials from scratch, we feed our Midjourney moodboard + Pinterest board into Collov's material-swap feature and generate 20-30 variations with real Bengaluru-market materials substituted in — Greenlam veneers we actually stock, Fenesta UPVC we actually install, Hettich hardware we actually have on sample.
The client then selects their preferred renders. We cross-reference against our physical material library at the Cheemasandra workshop and prepare an A4-sized sample box: timber swatches, veneer cutting, fabric cutting, hardware brochure, stone chip, polish swatch. The sample box arrives at the client's home within a week. They can hold it under their actual lighting at different times of day — morning, afternoon, evening — before sign-off.
This step saved three weeks on this project compared to our 2024 workflow, where material shortlisting took five rounds of mood-board back-and-forth. We're now at week three with an approved material palette.
Step 5 — Workshop + production (unchanged)
Weeks four through nine on this project: build. Our Cheemasandra workshop runs exactly the way it ran in 2024 — bench-made joinery, hand-rubbed polish, physical fittings, four-stage quality check. The craft here is deliberately insulated from AI.
We've considered various 'AI-assisted carpentry' pitches over the last 18 months and declined all of them. CNC cutting is useful and we use it; AI pattern-recognition for defect inspection is interesting and we're trialling it; but the core joinery, polish and upholstery remain human-made. This is the moat. The workshop guide covers the production flow in detail.
For this specific villa project, the production phase ran six weeks: four for frames + joinery, two for polish + upholstery + final assembly. On schedule.

Step 6 — Installation + handover
Week ten: installation. A 6-person crew, two days on site, including final polish touch-ups and furniture positioning. We hand over with a laminated care guide, warranty documents, and a 90-day quality follow-up appointment scheduled at handover.
This step is also unchanged. The AI didn't ship the project — the delivery crew did. The AI didn't install the headboard — the fitter did. The AI didn't catch the 2 mm chip in the dining-table polish during final inspection — the senior joiner did. This is what we mean when we say 'the craft is the moat.'
Which 5 AI tools has Flamingo integrated?
The current stable 2026 stack:
- ChatGPT / Claude — for brief refinement, documentation, first-draft client proposals, and internal workflow drafting (meeting notes, Scope-of-Work drafts, warranty templates). Costs: ₹1,600-₹3,200/month per studio seat.
- Midjourney — for custom mood board generation during client sessions. We use the $60/month pro tier for the faster iteration speed.
- Interior AI — for pre-site-visit room restyling to break design-block early. Pro tier, $12/month.
- REimagine Home + Collov — alternating between the two for material swap exploration during the week-three selection session.
- Autodesk FormIt — for the small share of projects where layout changes are structural (knocking down a wall, repositioning a kitchen). Pro tier, $360/year per studio license.
Combined monthly cost: ~₹8,000-₹12,000 per active studio seat. Time saved per project: 4-6 weeks on an average 10-week project. The ROI math is unambiguous.
Which 5 things does Flamingo deliberately keep human?
The decisions, after a year of experimentation, that are not going to be automated at Flamingo in the foreseeable future:
- Site measurement. No photogrammetry, no AR-only measurement, no automated LiDAR scan without human verification. Tape measure, pencil, notebook, cross-checked twice. This is where every project either stands or falls.
- Material sign-off. The client holds the physical sample under their own lighting before any approval. No all-digital sign-off, ever. Material behaviour under Bengaluru's humidity, light and dust can only be judged against the real thing.
- Vendor coordination. Our Peenya and Cheemasandra supplier network is relationship-based. Calls, visits, chai meetings. No workflow software, no AI procurement agent.
- Quality control. Four-stage human inspection — frame-stage, polish-stage, upholstery-stage, pre-delivery. Each inspector signs the shop ticket by hand. Defect photos are logged into Firestore, but the inspection is a person's eye.
- Warranty response. When a client calls with a problem — hinge loosened, polish mark, fabric snag — the response is a human visiting their home within 72 hours, not an AI chatbot triaging a ticket. This is the long-tail of a Flamingo relationship.
What does this new workflow mean for a Bengaluru client?
Three concrete differences from a 2024 Flamingo engagement:
The first call matters more
Clients who show up prepared — with AI mood boards, a Pinterest board, a ChatGPT-drafted brief — get much more value from the first 90 minutes. We can skip the warm-up and go straight to editorial work. Clients who show up blank still get a great project, but it starts a week later.
Material sampling is faster and more honest
Instead of guessing based on digital swatches, clients get an A4 sample box at home within a week of material selection. The honesty of holding the real teak + real linen + real stone under your own living-room light is irreplaceable.
Project timeline is 8-12 weeks, not 14-18
For a typical 3BHK Bengaluru project at mid-tier material spec, we're now shipping 4-6 weeks faster than 2024. The time savings all happen in the pre-production phase; production and installation remain unchanged.
Frequently asked questions
Does Flamingo use AI to design my home?
AI assists in research, mood boards, concept renders, material shortlisting, and documentation. Final design decisions, site measurement, material sign-off, workshop production and quality control are all human. We call this 'AI-augmented, human-made' — the aesthetic direction is a collaboration between you, our designers and AI tools; the craft is entirely in human hands.
Is my project cheaper because of AI?
Marginally. The AI tool subscriptions cost ~₹8,000-₹12,000/month per studio seat, which is a small overhead. The time saved is reinvested in deeper material sampling, better documentation, and more client review sessions rather than a direct price cut. Our 2026 cost guide covers full project pricing bands.
Will Flamingo show me AI renders of my home?
Yes — early in the project, as inspiration, and explicitly marked 'not spec'. Final sign-off always moves to dimensioned 2D elevations with physical material samples, because that's what the workshop needs to build correctly.
Can I bring my own AI mood boards or renders to the first call?
Yes, and strongly encouraged. The best 2026 clients arrive with a Pinterest board, 3-5 Interior AI or Midjourney renders of their actual rooms, and a text brief. We review together on the first call. Not sure where to start? See our AI tools homeowner's guide.
How long does a 3BHK Flamingo project take in 2026?
8-12 weeks typically, from first call to installation. Mid-tier spec, standard scope (no major civil work). Villas and 4BHK projects run 12-16 weeks. Timelines depend on material availability and workshop load — we commit to a date range at proposal and update weekly.
Does Flamingo offer AI-only interior design (no human involvement)?
No, and we don't plan to. The physical realities of Bengaluru interiors — vastu, humidity, scale verification, material behaviour, vendor coordination — require human judgement in ways that AI tools don't yet handle. More context in our industry piece on AI in Bangalore interior design.
What if I don't like the AI mood board?
That's a feature of the workflow. AI mood boards are deliberately iterative — we generate 20-30 variations in the first session and keep refining until the direction feels right. The time to pivot is during the mood-board phase (free), not during production (expensive).
